Your SEO agency is working when commercially valuable visibility and the correct service pages are improving, producing better calls, quote requests or sales opportunities. It is not about traffic figures or reports
Rankings, traffic and completed tasks are useful evidence, but none proves success on its own. After more than 25 years in SEO, the question I ask is simple:
Is this work helping the business win better customers? It is what I always work towards, answering the client’s problems and getting them to call my client’s businesses.
If the grap:hs keep rising while the phone remains quiet, the campaign needs a closer look.
Working SEO connects visibility with commercial progress. It strengthens the correct service page for valuable searches and gives the right customer a reason to enquire. Results move unevenly, but the work, targets and business outcome should remain connected.
| What To Check | A Healthy Sign | A Warning Sign |
|---|---|---|
| Commercial Rankings | Important service, problem and location searches are improving. | Only obscure or irrelevant phrases are reported. |
| Landing Pages | Service pages that can generate revenue are gaining visibility. | Traffic is growing mainly through unrelated blog posts. |
| Enquiries | Calls and forms are becoming more relevant to what you sell. | Lead numbers remain flat or enquiries are consistently unsuitable. |
| Website Condition | Technical, mobile, indexing and structural problems are being corrected. | Known faults remain while more content and links are added. |
| Authority | Relevant, legitimate mentions and links support important pages. | Large volumes of unexplained or low-quality links appear. |
| Communication | The strategy and current priorities can be explained clearly. | You receive data but cannot determine what is being fixed or why. |
| Google And AI Visibility | The business is becoming easier to find and understand across relevant search experiences. | AI terminology is used in reports without evidence of meaningful work. |
No. Better organic rankings alone do not prove that SEO is working, especially now.
AI Overviews and other AI-generated results often answer a search before the user visits a website. This means that improved organic rankings do not automatically produce more clicks, calls or enquiries.
Organic rankings are still important, but their role has changed. A business needs to rank for searches used by genuine potential customers while also building the authority and entity signals that help Google and AI platforms understand, trust and reference it.
A company can rank first for an obscure phrase, a broad question used mainly by researchers or a location it does not properly service. The better questions are: Which search improved, which page is ranking, and what is that searcher likely to do next?
Ranking for the history of plumbing is not as commercially valuable as ranking for blocked drain repair in the area a plumber services. An SEO agency that ignores this difference may be optimising for rankings and reports rather than customers and enquiries.
If organic traffic is increasing but calls, forms and sales opportunities are not, the SEO is not yet working commercially. It is more than obvious more time is needed, provided your SEO agency has targeted the correcte keywords and search terms. Visitors may be researching, studying, seeking employment or trying to solve the problem themselves. They may also be landing on weak pages that do not establish trust or make the next step obvious. Traffic without enquiries is a failure signal. The campaign may need different targeting, stronger service pages, better local signals or clearer reasons to call.

Yes. Your SEO provider should explain the campaign direction, the major problems being addressed and why the current work matters. You do not need a fifty-page report or disclosure of every internal method, but you should understand what is being targeted, what has changed and what comes next.
Google Search Central recommends asking what results are expected, the timeframe, how success will be measured and how changes will be communicated. “The groundwork is underway, but it is too early to judge the final result” can be honest. Being unable to explain that groundwork is different.
One warning sign does not prove failure. When several continue together, the campaign deserves an independent review.
An agency cannot build a commercially useful strategy without knowing which services matter, who buys them, where the business operates and why customers choose it. If these questions are never asked, it is probably targeting keywords rather than customers.
Traffic, impressions and rankings help diagnose progress, but they should not distract from missing calls, quotes or suitable leads. Reporting must connect visibility with pages and searches capable of producing business.
Ask whether the reported keywords are used by people who may realistically become customers. If nobody can explain their intent, the rankings may be vanity results.
Content can build authority, but it cannot compensate for poor service pages. The pages closest to the sale should not be ignored while the blog grows every month.
Links can support a strong website, but they do not repair broken internal links, poor mobile usability, confused intent or missing service information. Building links before diagnosing the site is like adding fuel without checking why the engine will not start.
No SEO agency, company or specialist controls Google. An experienced provider can explain what is realistic and show previous results, but permanent first-place rankings, fixed enquiry numbers and guaranteed AI citations should not be promised.
A plumber, law firm and industrial engineering company do not need identical campaigns. If your work comes from the same checklist used for every client, the strategy may not reflect your market.
Visitors still need to understand the service, trust the business and know how to enquire. Broken forms, hidden phone numbers, poor mobile layouts and weak proof can waste good rankings.
Your provider cannot know the exact future ranking, but they should know what is being prioritised and why. Repeated vague answers suggest the campaign may lack proper diagnosis.
No, not automatically. In most competitive markets, three months is far too early to decide that an SEO campaign is not working.
During those first few months, your SEO provider may still be repairing technical problems, researching search intent, improving important service pages, correcting internal links, adding local and entity signals, and undoing poor work left behind by a previous provider. Google also needs time to crawl, reassess and build confidence in those changes. Reliable rankings and enquiry growth commonly take six months or longer.
I have seen the opposite mistake as well. I have had clients cancel after three months because they reached page one for a couple of important searches and assumed the work was finished. Some then moved to a cheaper SEO provider, only to watch those early gains disappear. The campaign had not finished—it was only beginning to gain traction.
That does not mean an SEO agency should receive an endless free pass. After three months, you should be able to see that the campaign has a sensible direction, the agreed work is being completed and early signs of progress are appearing.
“SEO takes time” is a reasonable explanation when genuine work is underway. It is not an excuse for dangerous backlinks, deceptive tactics, generic monthly activity or work that nobody can clearly explain.
Ask questions that connect SEO with commercial priorities:
A competent provider should be able to answer these in plain language. The explanation does not need to be filled with technical jargon. It needs to make commercial sense.
If those answers do not make commercial sense and you are considering another provider, use these questions to ask an SEO specialist before hiring to evaluate your next choice properly.
One Australian industrial engineering company came to PK SEO after paying another agency $550 per month. An important service was around page seven despite the company supplying high-value work to mining, manufacturing and infrastructure clients.
The campaign had produced software-generated backlinks and generic reports while metadata, broken links, redirects, hosting, mobile performance and entity clarity remained unresolved. The answer was not more backlinks.
PK SEO corrected the foundation, clarified the business and rebuilt important content around buyer intent. Within approximately two weeks, the company moved from page seven to page one for the target search, appeared in AI Overviews, received enquiries and secured a major commercial opportunity. This unusually fast result is not a timeframe I promise; it shows why diagnosis must come before activity.

An independent review is worthwhile when reports show progress but enquiries remain poor, important pages are not improving or the strategy cannot be explained. It should examine target searches, ranking pages, technical condition, links, local signals, conversions and commercial alignment.

Yes. PK SEO can take an initial five-minute look at your website and Google presence to determine whether there is an obvious problem worth discussing. It is not a complete free audit or written strategy; those require detailed research. If your rankings have stalled, your traffic is producing the wrong enquiries or your reports do not explain why the phone is quiet, call Peter Karpouzas at PK SEO on 0418 118 998 or contact PK SEO.
Early movement or technical improvements can appear within the first few months, but reliable rankings, authority and enquiry growth commonly require six months or longer. Judge whether the campaign has a clear strategy, whether important work is being completed and whether commercially relevant visibility is moving in the right direction.
Not necessarily. Increased traffic is useful only when it comes from searches related to the services you want to sell and helps generate suitable calls, forms or sales opportunities. Traffic from irrelevant or purely informational searches may never produce customers.
An SEO report should help connect rankings and visibility with meaningful business outcomes. Lead data is not always perfectly attributed, especially when customers call later or use several channels, but your provider should still consider calls, forms, enquiry quality and the pages producing them.
No SEO provider controls Google or can responsibly guarantee a permanent first-page position. An experienced specialist can assess the opportunity, explain the work required and show genuine previous results, but rankings, enquiries, sales and AI citations should not be guaranteed.
First determine why the traffic is not converting. The problem may be search intent, weak service pages, poor calls to action, technical faults or the wrong audience. If your current provider cannot diagnose and address those issues, obtaining an independent review is sensible.
